Giving Feedback To Leadership Without Backlash
Mar 31, 2026Most people approach upward feedback as a complaint with better packaging.
The real question to ask before any conversation with leadership is: What would drive them to support me?
That single question changes how you prepare, what you lead with, and how you close.
1. Manage the narrative, not the grievance
In many Asian work environments, power distance is real.
Going to someone with feedback about what went wrong positions you as someone raising a problem.
A stronger angle is to position it as managing upwards.
You are not there to report an issue. You are there to bring a leader into a situation where their input and support will make a difference.
The opening shifts from "Here is what happened and why it was a problem" to, "There have been some recent challenges I am navigating and I would value your perspective."
That framing invites them in. It also signals maturity, not complaint.
2. Use A Clear Structure: Situation, Behaviour, Impact
Once you’ve set the context, the next step is how you deliver the feedback itself.
A simple and effective model is: Situation – Behaviour – Impact (SBI)
For example:
Situation:
“In the recent rollout of our app, we had originally planned for these communications to go out in Month 1 and 2.”
Behaviour:
“However, 24 hours before, I noticed they did not get launched.”
Impact:
“Which impacted our media-facing timelines and created misalignment across teams.”
This keeps the feedback clear, specific, and objective.
3. Always Close With Solutions
Feedback alone is not enough. Your job is to make their life easier, not harder! After sharing the situation, follow up with solutions.
For example:
“I know this is a critical component of our KPIs, and I’ve been thinking about how we can prevent this moving forward. I’m considering a few options, A, B and C. My recommendation would be B. Is this something I can get your support on?”
When you do this well, you are not just giving feedback. You are building trust, influence, and credibility.
